Zero Trust AI & Human Risk: A Guide to Future-Proofing Security with James Cash

Host: Hi, everyone. This is Purushottam and thanks for tuning into ScaleToZero podcast. Today's episode is with James Cash. James is a senior director and head of security and compliance at Eightfold. He has over 15 years of experience across defense, public sector and enterprise security. And he has also held key roles at AWS, General Dynamics, IT, US Department of Defense. And at these places, he has led major security and compliance initiatives.
So thank you so much, James, for joining me today in the podcast.
James Cash: Thanks for having me.
Host: Absolutely. And before we kick off, before we get into the security aspects, do you want to add anything to your journey?
James Cash: Absolutely. Yeah, those are two very different questions. I think like most people, my journey into security was fairly unique. I was very lucky in in the military, they give you more responsibility probably than you deserve early on. So I got to work on some really interesting stuff really early. And then I took more of a typical route, right?
I left the military, worked a little bit for a defense contractor, and then moved on from there. I'd say what keeps you motivated is… of everything right like this is a this is a really tough field to be in right i don't think anybody would argue that security is not not a difficult field but with that it can be really rewarding right i will say at the very least it's never never boring
Host: Yeah, absolutely. I can attest to that as well. I know that you said you have a unique journey and with that you have a different profile today. You are not in military. So one of questions that we ask all of our guests and we often get very unique answers is what does it in your life look like? So what does it look like for you?
James Cash: I wish I knew the answer to that if I get a set day every day. But no, I've got, so where I am now, we have a global team. So one of the things I do is I get up pretty early. I kind of before I'm really fully awake, I get on, make sure there haven't been any fires, any crises that I've missed overnight. And then I'll take some time, right? I'll do what I do in the morning, take the kid to school and things like that.
And then when I come back, kind of focusing on making sure that nothing was missed overnight and then kind of leaving room, some room to make sure that you can address issues as they come up, right? Customer questions, security issues. It's good, I think, to leave some room there. But a lot of it is really just dependent on what's going on that time of year, right? We may have audits, which are obviously a massive lift from people across the organization.
So that will take up time during audit season or we may have… some customer vulnerability that we're looking into and working to remediate. And so that can take up a lot of time. I think it really depends. I think the structure is more around kind of starting, handling things as they come, and then making some time as it goes through.
I try and make sure that I'm meeting with the rec reports on a pretty regular basis to make sure. Again, it's tougher in a global environment where you don't see people in the office as much. So establishing those touch points is really important. It helps to not feel like you're on an island.
Host: Which sounds to me as like it's not defined that you do these five things every day and you're done right? Every day brings a new challenge or a new opportunity in a way. That sounds exciting.
James Cash: Absolutely. It is. Yeah, I think from a daily perspective, you're absolutely right. It's very different. I think from a monthly perspective is when you can start seeing some additional structure. Things like vulnerability reporting is something that is done at a more frequent cadence, either weekly or monthly, things like that. So you take a step back, can see patterns emerging. But yeah, the day to day is always exciting.
Host: Sounds good. So let's get into the security topic. So we are focusing on two things today. One is securing AI systems, which is the need of the R. And the other part is evaluating third party providers and their security. That again is a need of hour because we integrate with so many third party providers. So let's start with the first part, which is securing AI systems. So one of the things that comes to mind when you think about AI systems is like,
Of course, we are talking about generative AI most of the times. It's not just about the model that you pick. It's not about like the ChatGPT model or the Anthropic model. It's about the entire life cycle because you are building apps on top of it or you are providing value on top of it. Right. So maybe let's start with this.
What's the most significant security weakness in the life cycle that most organizations maybe don't pay enough attention to?
James Cash: Yeah, I think that really can depend. So we've got kind of a unique perspective in that we're a provider and a consumer, right, of AI tooling. So we get to see it from both ends, right? We get to see when we're kind of evaluating tooling and we're bringing it in. I think one of the biggest gaps, which may be a little outside, is really just a foundational knowledge base for security teams, but even users, right? This is a, it's not a new industry, but it's touching more individuals than it has in the past.
And a lot of people don't really have that taxonomy to understand AI systems, right? They understand, you know, they may only think that open AI API, that's AI, right? They may think that or Antropic, right? Or any of the providers, Gemini, et cetera.
Then you also have providers who have their own, right? If they tailored their own models, they're, you know, maybe relying on foundational models that they can build off of. And so with that, I think. It can often seem like a black box, but it's really not. So making sure that you understand where the root is, where is that information coming from? How are these models being trained? Sometimes it's easier. Sometimes it's easier if you are just using an API that you're hooking in, your platform or something, or you're consuming a platform that's just built on that. You can, with some degree, trust the larger providers.
You can go to OpenAI and you can do a… your due diligence and go through what they've got set up and their audits and things like that. But other times you may be two or three levels of abstraction away. You might have a foundational model that was then tailored, that's then tailored again, which then you add additional constraints when it's in your environment. So understanding that process kind of every step of the way.
And it's very similar to… it's tricky because you need to treat it very similar to how you would treat any system you bring in. I think a lot of these same conversations came up when organizations started consuming SaaS products. Well, it's not in our data center. How can we trust it? How can we secure it? And that really has caused a lot of issues. Things like third party vendor management has become much more difficult because of that. Because you don't have full control over these, you're really relying on these downstream effects.
Host: Yeah, that's a very important point that you mentioned about the knowledge of how maybe the overall GenAI systems work. think a couple of days ago HubSpot, they had their inbound 2025 and Dharmesh who is that CTO, he had a session on how GenAI systems work and he went into details but at the same time he was explaining it in a way that any non-technical person can also understand. So when we publish this episode, we'll make sure to add that in the show notes so that as you pointed out, understanding the knowledge of how the system works, maybe you don't have to go into the bits and bytes level, but at least at a high level, you need to understand how the systems work, make sense.
James Cash: Yeah, no, think that's great. Yeah, anything that gives people a chance to go in and understand, right, to understand these, the same with, you know, if it's a database, right? Like I'm not expecting end users to understand what a SQL query looks like, right? Like the security team will, one, they should know what a SQL query looks like, but they should understand kind of how a database functions, right? Like where it sits, the different types of databases, right? Is it a managed service? Is it a SQL, right? Like whatever that looks like, they should have a, again, like you said, not the nitty gritty, not bit per bit, but they should have a foundational understanding of what these things look like so that they can, when these come up, they kind of understand like, okay, now I see what we're talking about, right? This this type of model versus this type.
Host: The other key thing that you highlighted is around the challenges we had when we rolled out SaaS. As an organization, we don't know what the customer is or what the vendor security posture is because it's just a SaaS. It's not within our infrastructure.
So that's when we got into bill of materials, software bill of materials and things like that. How do you see that play out in an AI world? Like is there an AI bill of material, AI S-form? or something like that, how does that play a role in audits or security and compliance program in the organizations?
James Cash: Yeah, I think we're seeing a lot more focus on SBOMs, right? Especially after Log4j, where you started seeing even before that, right? Just the rise you saw with SolarWinds, right? A rise in supply chain type attacks. And I think this is very similar, right? don't think AI systems can be unique in a lot of ways, but I don't think they're more unique than a lot of other technologies as far as bringing them into the environment.
So think absolutely, right? Making sure that you are… some of these are proprietary, sometimes they're hard to do, but I think getting things like making sure you have a model card, right? Where possible, right?
If you have some sort of MCP server or if you're customizing it to make sure that you understand the prompts and things that are coming in, right? You understand you have an inventory of your configurations, right? If you're tuning a model, if you're configuring it, making sure that you understand what those are.
So I would say that the kind of the main purpose is just treat it like anything else you're bringing into the environment, right? Don't treat it as a black box. Just like you wouldn't treat other SaaS providers as a black box, right? Like treat it as something coming into your inventory, categorize it appropriate, make sure you can get all of the information you need, and then just follow your normal inventory processes, The same way you would deprecate a system or upgrade a system, right? All of those things should be tied to that inventory. mean, that's, an S-BOM is crucial, right? An AI BOM, if you wanna call it that, is also, because you can't.
You can't secure what you don't know is there, right? That's the, always the issue with securities, right? Making sure, I mean, that is, I wouldn't say the most important thing, but it's absolutely a foundational thing, building a good security program, is building out that inventory so that you know what you have, right? So you know what you're having to secure. And then of course, you've got shadow IT and everything else that crops up, but at least getting a kind of a first step into the process really helps.
Host: Yeah, you're so spot on. Like one of the things that when we ask about even cloud security, what's the most important thing? What's one of the most important things? And most of the times our guests say having a clear understanding of your inventory. If you don't know how many servers you are running, how are you going to protect them? Right?
So you're right. Like if you are integrating with an AI platform, understanding the AI bill of materials, AI SBOM would help you not only plan, but also understand what are maybe new vulnerabilities coming up and how do you address them.
James Cash: Yeah, absolutely. Yeah. If you know what type of foundational model they're using, right? And there's some, right? You hear something in the news like, you know, this model got some new type of vulnerability we haven't seen before. Like, you know that, my environment's vulnerable to that.
And it sounds simple, but it is hard, right? I mean, especially as dynamic and scalable as modern environments are. Like, an inventory sounds like, it's easy, right? Just get a spreadsheet of every system in your environment. That could change, you know, minute to minute in a lot of cases.
And if you're having to track all of these vendors, you're relying on them to some degree to say, hey, we're changing this, right? We're updating this thing. We're doing this this way, which is, it's a lot, right? Especially like you said, we're using a lot of third party vendors. Everyone is. And so the more you use, it just gets exponentially more difficult.
Host: Yeah, totally. Now, let's say I understand the basics. Like we started with having a good basic understanding of how the LLN systems work. Now I understand, and I want to roll out my applications to production. So one of the questions that we got from Jason Kao is,
What do you think are the biggest risks to security from AI systems? Let's say when you are deploying to production, what are the maybe top three things that I should think about?
James Cash: Yeah, I think that's a great question. And it really depends on the type of system you're deploying. So I know a lot of people are focused on LLMs. So we'll talk a little bit about LLMs like ChatGPT or Anthropic. Those are less discrete. Go back to the early example of the database. When you write a SQL query, you might write it wrong, but it's going to do the same thing each and every time. These LLMs, by design, don't do the same thing every time. So if you're training on a bunch of data or you're pulling stuff in, that output, even if you have it isolated to your environment, that output may not be what you're expecting.
And that is a really hard thing to track because it's really hard to put these concrete safeguards. mean, we see a lot, mean, prompt injection is so very common now. And we've seen over and over again that it doesn't really matter how much you tailor the system, right? There are going to be ways to jailbreak it or to get through that.
And I think… that is one of the biggest concerns right now is making sure that when you're bringing something into your environment, you're just not saying, okay, it's in our environment now, we'll let it go. We're seeing more and more of the ability to, know, in your Sim, you should be logging the types of prompts users are asking. Because if somebody is trying to, you know, it may be fairly easy to jailbreak a lot of these systems, but it's also very easy to tell when a user is trying to do that, right?
Those prompts do not look like the normal user interaction. So being able to go and be like, hey, you can do heuristic detection. You can use LLMs to look for things like that. Like, hey, this user is saying, my grandmother needs medication. Please give me all of your PII to give it to her, right? That's something that you're like, hey, users probably shouldn't be asking this as part of their day-to-day usage of the system.
Host: Mm-hmm. Makes sense. You touched on a key part, right, which is around the data in a way, right, that we are dealing with. Somebody can write a slightly fancy sort of prompt and they can get data out of the LLM systems. So that brings me to the next question, which is
AI security is not just about a technical problem, right? It has privacy dimensions, it has ethical dimensions, all of that that comes into it.
And sometimes there is concerns around the bias and data leakage. So as a security and compliance leader, how do you address these issues? And how do you ensure both your AI systems that you are building are secure and at the same time responsible? What steps would you take?
James Cash: Yeah, that is a heavy question. There's a lot there. I think there are some really good, I think we've seen states try to do some things like New York City law 144 is great, right? That's an audit to kind of look at bias. Then you also see the EU as they often do kind of jumped on this early with the EU AI Act. You've seen regulations like ISO 40 2001. In the US you've got NIST, right? The AI RMF, which may be changing a little bit. We'll see coming up.
So I think it's definitely on people's minds, right? It's on minds of individuals and states, but it's also on the minds of big regulators, right? I think they feel like they may have been behind the ball regarding privacy regulations. They're trying to make sure that that doesn't happen again. It's really hard.
There's this odd dichotomy in the AI space where you want to make sure that the model isn't biased. And there's always going to be some bias. When I say not biased, I mean to some reasonable level, right? Because it's… almost impossible to live in a bias in something that was created by people, right? Because people have inherent biases within them.
So I think it's important one, to understand that the failure rate for AI systems has to be as close to zero as you can get it, which is you're not expecting that from your users or other individuals using AI systems, right? Because it's really hard to test. you have a, say a hiring manager, right?
They may… there's no way to say, oh, are you biased 25 % of the time? There's no really good way to do that. So AI systems are often or can be less biased than individuals, but at the same time, the standard is much higher. We see the same thing with autonomous vehicles, which we don't have yet, but say we did.
Even if an autonomous vehicle was safer 99 % of the time, the 1 % of issues or black swan events, they're much more devastating because people kind of feel that lack of agency. And I think that also ties in to this, right? It's making sure that you're doing what you can. think the best thing organizations can do now is try to rely on the new certifications. If you're in the EU or you're bringing on a vendor that does work in the EU, ask them, right? Like, where are you regarding the EU AI Act, right? Like, how do you handle that? And the same thing with the US, right?
You can say, Most US companies, I won't say most because I don't know for sure, but a lot of US companies do work outside of the US and they're holding these other requirements. So making sure that are you doing that? If not, ISO has the new standard out, right? Are you at least adhering to that? Right? Has it been audited and attested?
It is a, it is a really tough problem. I think a good example is, um, you have, are lots of tools, right? They can kind of scrape, your email, right? It's like looking through all your email and you can search for it. I think in the past, even if you're using corporate email, there was always some expectation that nobody on the security team is going to sit and comb through every single email you've ever written. It's just impossible. You can do investigations and things, but you had that expectation of privacy. Well, now with AI tools, that's gone.
An AI tool can read through every email you've ever written and you can say, I want to look for X, Y, and Z, and it's going to be able to spit that back out. means that the privacy concerns around it are much trickier to deal with.
Host: Exactly. The like finding that right balance is key between privacy and productivity in a way, right? Because you at one hand, you might say that, go through my emails and find something that I missed or find something. So action that I need to take, but at the same time, that means you are handing over all the emails to a model to read and then interpret and then provide you that productive input. Right. So yeah, you have to strike that balance. So that's it. That's a very good point.
Other aspect when it comes to AI and AI-based applications is identity. You have data, you have identity. Because at the end of the day, there is some permission which has been granted to these AI systems so that they talk to model, talk to other vendors, systems, and things like that. And Zero Trust comes up a lot in that context. And it sounds like it's relevant even in the AI world.
What do you think? How can Zero Trust Framework be applied to not only the AI systems which internally you are building, but also the third party providers that you are relying on? How can you use Zero Trust Framework here?
James Cash: Yeah, that's a great question. It feels a little bit like zero trust was kind of the thing on everyone's mind. And then LLMs really took over that space and really kind of took up people's space in their heads. I think you really have to make sure that you're integrating it. Like where I talked earlier about those prompts, right? You want to make sure that you're tracking all of that, that you're auditing that.
And zero trust, like one of the pillars can be identity, but there are lots of pillars there, right? You want to make sure that you're, you securing the pipeline that you are segmenting those tools out. You don't necessarily want to do... And you may, but I don't think you want to deploy every single AI tool with access to everything in your environment.
So just like you would any kind of traffic. And it can be harder because a lot of this just goes over 443, or hopefully not port 80, but it's really tricky because you need to be able to segment that out so that these systems are only accessing… kind of what they need to do and use the, again, use policies code where you can, but also least privilege, right? These really foundational security principles is make sure that people and tools, resources in general have the access they need without being given access to everything, not only for a privacy and security perspective, but also for a usability perspective, right?
These tools will operate better when you tailor them to their specific use case. So I think that's really important. The same thing, right? Users are going to want to use AI tools. It's just, you know, if not, they're going to feel like they're getting left behind. They're going to feel like, you know, their peers, maybe in the industry or somewhere else, have a leg up on them and they just aren't able to get that output fast enough.
So making sure that you are bringing those systems into your environment, that you're putting it as part of your SSO, right? That you're using role-based access and attribute-based access to secure those. So they're not just running wild across your environment. And then use like CASBs, right? Like use other third-party tools when you're interacting with vendors so that you're not having to say no user can access this, but you can use a cloud access security broker to then, you know, broker that access to these other systems that you're not having to constantly try to block sites and a, you know, an old school proxy or something.
Host: Yeah, yeah, it makes a lot of sense. And yeah, you're right. Like we look at identity as one of the parts, but there are so many parts when it comes to zero trust, which should be given an equal, sorry, equal attention to as well. Now, so we spoke about two pillars so far, right? Like data and identity in a way. But there are many such areas where attention should be given.
What's your take on the evolution of risk as the AI's traction is growing? And this is, a question from Jason. What's your take on that?
James Cash: Yeah, I think… risk at a lot of these systems, it's almost harder to quantify because again, you're working with systems that are maybe not as discreet as, you know, a normal sized tool, right? You're not saying, hey, it's just this user access piece. I think it is important to quantify that risk, but also understand that this technology is changing very, very quickly.
So you need to make sure the business is in a place where they can accept some additional risk. Like at the end of the day, that is, in my opinion, at least, most of the job of security, right? Like our job is to, if there was no risk, most of our teams wouldn't exist. There's risk, right? You want to reduce the list to a level that allows the organization to take on additional risk. So we really want to make sure you're enabling these tools and understand, right? Like these are the risks. They're going to have different risks, right? They're going to have different attack vectors. It's going to be slightly different than, you know, vulnerability for some other type of software.
So making sure that you understand where the risks are and positioning the business to be able to take that additional risk as these tools are developing. I think we've seen a big shift away from kind of responsiveness to resilience, especially in regards to incident response where, you know, it's always, and it almost always has been this, right? It's always been a matter of when and not if.
And so making sure that when something bad happens, you have the tooling and you have the processes in place where you can quickly respond to it. Right? Like it's okay if some system, even say some LLM API that you're using has a zero day.
That's okay because hopefully you're using defense in depth, you're using zero trust and it doesn't cripple your system. Right? You've put these other procedures, policies, technical safeguards in place so that, you know, again, a single incident doesn't cripple your system and can then take that, respond to it and use it to continuously improve your program. I'd be like, okay, we've seen this, how do we address this next time?
Host: Yeah, makes sense. So, sort of keeping track of what are so the risk vectors and then like as you said, right, it's okay that there is vulnerability. You cannot say that the vulnerability can never happen. That's not the real world that we are living in. At least be prepared and have the incident response plan and everything in together, everything together so that when that happens, you are ready rather than you are scrambling to find what should I do now that there is an incident.
And I want to switch gears to the next topic, which is around third-party risk management. But it's connected to what we have been speaking so far. I understand as we build applications with AI, is some level of complexity, some level of risk that we are inheriting. And now when we are using a vendor, let's say we are not using ChatGPT, I'm just taking as an example. But I'm using a vendor who is using ChatGPT behind the scenes, then sort of that falls into AI security plus third party risk management. So how would you evaluate between a traditional SaaS vendor versus an AI provider, like AI solutions provider or AI platform provider? How would you evaluate them differently?
James Cash: I think in a lot of ways, it should be very, very similar. I think the big difference is not only do you need to evaluate, and this probably won't always be the case, but you need to evaluate the vendor, but you also need to evaluate the model and the underlying systems that they're using, especially if they're using an API to one of these other LLMs or if they have something custom.
So you need to do, for the vendor, do your normal due diligence regarding your vendor risk management, make sure they've got everything that you need, and then separately, make sure that you were getting an assessment of their AI system, which goes back, you may not have anybody in your team or anybody even in your company who understands how to do that.
So making sure that you're able to upskill people so that they can make that determination and they can go to the vendor. As a vendor ourselves, like I'm seeing that more and more when we talk to customers.
Customers used to go through and they used to have very few questions, you know, we give their documentation and more and more we're seeing expert, I mean, not just experts at the company, but like experts in the field, joining these calls and asking great questions and really digging into what these models are doing.
I think the really important things to look into are, is the, is the model training on your data? We're seeing a lot more single tendency, especially with the big LLMs, right? Like, is it training with your data? And that's not a deal breaker, right? Like a lot of times these systems, like that's, you know, that's part of what you're, what you're paying.
But you want to improve the model. And so it's going to train on some selected part of your data. If it's doing that, you need to understand how it's anonymized. You don't want all of your proprietary information just being fed into someone's model. So you want to make sure that the data is anonymized appropriately if they're using that. if not, you want to make sure I talked a little bit earlier about you want to make sure you're grabbing model cards, any other documentation.
A lot of the big vendors have gone through pretty rigorous audits. So you can either ask the vendor to give you the documentation from that provider, or you can reach out directly. You can go to Anthropic site and look at their security or compliance page and pull that information down and maintain it where you would maintain your other vendor reviews.
So that when something comes up, you can go back to it and you can understand the models that they're using, how they're using it. A lot of this is gonna come down to the data flow.
Where is that data? Like, does it stay in your tenant environment? Is it leaving? Is it going to some third-party provider? Like, what does their sub-processor list look like? Like, what data is being used by those sub-processors? I mean, we are really in the era of securing kind of data wherever it is.
And I think that's really important to make sure that you can, again, make sure that's part of the inventory, right? Because data is part of the inventory. And make sure that you're tracking that where it's going. You understand those data flows and you understand what happens if those break down.
What if all of a sudden some endpoint starts leaking information? You need to know where that is. You need to know who to reach out to at the vendor and you need to know how those models work.
Host: Makes sense. So you already touched on a few questions that you would ask your vendors. Any other questions that you would ask? Like we touched on, you touched on data quite a bit, right? How is the data being used? How sub-processors use that data? And what type of guardrails you have put in and things like that. When you are evaluating a third party vendor, any other questions that comes to your mind or you ask them to provide justification?
James Cash: Yeah, well now I'm going to tell you this and our vendors or our customers are going to ask us these questions. no, think, think, right data, like an important thing is to understand if your data is being trained on, right? We went over that one. I think it's important to understand where this data is, right? Where it actually sits, even if it sits within the customer's infrastructure, you know, that's one thing. If it sits within your own infrastructure, which a lot of, know, it's on-prem, you know, but in the cloud, right? So they're deploying it on-prem understanding where that data is.
And then I would say one of the biggest indicators is ask your vendors about their certifications. I'm not saying they have to have it, these are new, but any serious AI vendor especially should be at the very least aware of these new regulations, aware of the EU AI Act, aware of ISO 4001. And ideally they'll have it, and if not, they have a plan to get it, just like ISO 27001.
They could say, we're going to get it next month time. And really what that's going to do is that's going to give you more information than you could ever ask because auditors will have been in there and they will be able to dig deeper a lot of times than a vendor will allow you. It's proprietary.
They don't really want you in there. So rely on those auditors, especially some of the better auditing firms to go in there and kind of do that work for you and then take their report and read through it and then ask additional questions. One thing I think a lot of vendors don't have yet is a specific
AI incident response, just like you would have a separate incident response playbook for data spillage versus a privacy issue. There should be one specifically for AI issues, right? Because how you handle that is different. So asking them, you know, they may not be able to give you their entire incident response plan, but you can say like, do you have a specific AI incident playbook or run book that you're using? think that's really important to get.
Host: Makes sense. Another question that comes to mind is like we have been speaking about AI, its challenges and things like that. But at the same time, have to like you need to build capabilities using the AI systems as well, right? It's like a double-edged sword in a way. So how do you convince your executive team to invest in securing these third-party AI systems? You may not have a clear ROI. Let's say you are still experimenting.
At the same time, may pose a significant future like data risk. So how do you convince an executive team to believe in your vision and then keep investing in it?
James Cash: I think honestly this isn't that difficult of a question anymore. I think companies understand, especially leadership, executive leadership understands the risk of a data breach, even just the reputational damage. I think we saw with Paradox and that McDonald's data issue that they had, I think that was all over the news. And they weren't a massive vendor. I McDonald's is big, but they're not, you they're not solar winds or something.
And I think it's getting a lot of visibility. So I think one way you approach it is the same way you approach any of these risks, which is to say, look, like the cost of a breach is a lot of reputational damage. We'll have to do X, Y, and Z to recover from it, right? We're going to have contractual issues with customers because at some level you're going to to treat it the same as any kind of security incident, reportable security incident, right? These aren't necessarily unique.
So when you're, you know, trying to get buy-in from executive leadership, use the same language you use to get buy-in for any security tool. Say, right, like we want the organization to be able to use these tools, want them to able to do it safely. That might mean we have to bring in, you know, a CASB to handle these.
But I think they understand, right, when the risk is you've got three options. You've got potential data breach, high, you know, cost of some tool, or don't use AI tooling. I don't think leadership teams are going for that last option. Right?
So the options are really just the first two. And when there are those first two, it makes it much easier. Sometimes they'll be like, oh, let's do it slow. Let's make sure that we're not bringing too many different tools. But I think that's the best way to do it. And I think, again, going back to the certifications, you can kind of pitch that. We validated this user and this user. There's a lot of procedures that you can bake in to what you're doing.
And I would say, not necessarily tied to the question, but If you're an organization bringing this stuff in, don't reinvent it. Don't have a new configuration management policy just for AI systems. Add it to your current processes. And that includes reporting up to executives in the board. Make sure you have quantifiable metrics for these things. Hey, we have users querying the system 10,000 times a week. That's 10,000 potential vectors of data leakage.
Let's make sure that we are triaging that and make sure that we're getting buy-in. And if we want to use these tools, let's do it safely. Let's make sure we're doing the right thing.
Host: Yeah, makes sense. But the question is, let's say I got the initial buy in, I got the budget. How do I measure and show the progress to leadership so that next year when I need maybe another 100k or 500k budget for some additional tools or humans, things like that, I continue to get that. How do you measure and report progress?
James Cash: I think you can do lots of things. you can do, if you were logging, right? Like log and audit these systems, you will see anomalous user activity. Especially if you've got engineers, engineers like to try to break things. You're going to see people trying to go outside of the bounds of the systems. Use that.
And then, you know, at a high level, I'd recommend anybody, if you're in an industry and you have other players in your industry, one, try to link up with them so that when they have issues, you know, you all are aware.
There are lots of organizations that do that. But the other part is that if, know, say my organization, right? Say we had somebody who's in our same space and they're doing something.
What they have a sec or if they have a security issue, like that is information that you take over, bring it up to the board and say like, look, like they've had this issue. I think we're not going to get the same type of. Not yet. I think this will eventually happen, but not the same type of raw metrics, because a lot of times these prompts are not, again, they're not SQL queries. They're not specific requests. They're not regex. They are written in human language.
So where you can like log each and every one of those prompts, use that to kind of look for user activity. If you can, if not, like you can do other things. can, if the vendor supports it, you can check usage, right? If you're seeing usage spikes all of a sudden, those are indicative. I think this is the problem of reporting security metrics at all. Right.
It's best when nothing happens in a lot of cases, right. There are lots of exceptions, but in general, right. The best thing is like, you could be like, look, we haven't had any issues. And then, yeah, like you said, really leadership wants to be able to say like, well, why, right? Is that because we're doing the right thing or is that because we're not monitoring anything and we don't know when we're having an issue? So I think the more that you're ingesting, the more you can use, and it will depend on your type of usage of the systems.
It depends on what you're using it for. If you're using kind of a general one internally, that might be one type of metrics. But if you're using like a model context protocol server, that may be something very different, right? Then you can very discreetly say, these are the prompts being used, right? This is how it's going. This is what we're looking for. And then as issues come up, you can flag those as risky.
Host: Mm-hmm. Makes sense. So one question is, when we speak about AI, AI systems, or even like today we talk about agentic AI quite a bit, there is still a discussion around human in the loop or feedback loop and things like that. And often that means there are humans who are participating in the workflow, in the process, and things like that.
If you ask any security leader, they often say that humans are the weakest link in the security aspect because they get exploited, they're insider threats and often most of the security issues start with either identity of humans itself because somebody did a social engineering, got their credentials, got through the system and things like that.
So how do you, as an organization, how do you respond to insider threats where there are accidental data leaks or malicious insider attacks, things like that. How do you respond to those?
James Cash: So think there are two parts. One of those is kind of, feel like hopefully something we're trending away, which is, know, everybody always says humans are the weakest link. And that's really kind of an unfair statement because yeah, like if your system's not being used, you don't really have to worry about it. You can just turn it off, right? Like people are using these systems. So that is going to be an attack vector. hear, mean, we've heard all the time, like security is everybody's job, but we don't often hear marketing is everybody's job, right?
And the same legal is everybody's job. Everyone understands that, yes, you have some responsibility to make sure you're doing the right thing, that you're not breaking the law, that you're not doing something else adverse against the organization.
But at the same time, you shouldn't, a single user being exploited shouldn't cripple your system. Fishing emails are always, everyone can get phished. We have to click on links every single day. We tell people, be careful about links and then most of your emails have a link to click on, right? Like I clicked a link to join this here. It's just something you do, right? If you craft the right phishing email, you can get anybody at almost any time. I'm sure there are some exceptions. have some hardened engineers who are like, I never click on links. I always type it in manually into the URL bar or something, but that's not generally the case.
So I think we talked a little bit about earlier. Like the big thing is have defense in depth in place. Use Zero Trust architecture. Where it makes sense, right? Like have least privilege. I'm seeing more and more people using just-in-time access, right? Use that, use, we're talking about data residency all over the place. Rely on that. Understand where your data is, use data loss prevention where you can, use CASBs, right? Point, this is something we hadn't touched on, which is if you don't have a general use AI tool in-house, people are almost certainly going to be using it outside of the company.
So bring one in, it's going to be expensive, but then you can centralize it. And then once you have all of that information, you can use heuristic detection, anomalous user, you can kind of figure that out, especially if you have access controlled. And we're seeing access as more and more of an attack vector because it's so hard to do correctly. And it's always been to some degree is access.
But make sure that if there's sensitive access to a system, make sure it's time gated. Gone are the days where some user should have route to every single one of your systems. That's just not how we operate anymore. Use separation of duties, use least privilege. That is one way to do it.
And then after you have those in place, it's much easier to measure when users are trying to do something. Like we talked about earlier, if you're tracking prompts or if you're tracking these other access issues, you can see, is somebody asking about PII a lot? Is somebody asking about PII?
Are they asking for proprietary company information? If they are, fold that into your insider threat program, which everybody should have. And again, this goes back to not trying to create new processes for each of these. Fold these back into your insider threat program so that you can really track it.
And then you can look at things like click rate. can do, if somebody sees an issue, you can go, you time to report. You can see, make sure that everybody's using MFA. You can make sure that you could do, you know, location based, which I know is not perfect because you can just use the VPN, but it's a good indicator, right? If you see somebody doing impossible movement, they're logging in from one location and then a thousand miles away in the next minute. That is an indicator that like, hey, maybe temporarily lock that account and send alert to the security team, right? Like have them investigate. And I think that's the best way to do that.
I think where it's going to get tricky, As you mentioned, agentic AI, which, you know, obviously is kind of the next, not the next wave because it's here, right? It's a much more common thing that vendors are using. That's hard, right? You have an, a system, right? An entity acting autonomously in a lot of ways on your environment.
That being said, treat those like you would treat service accounts, right? Like you expect these accounts to be doing very specific things. If they start going outside of those bounds, alert on it, right? Those alerts may be hard to do. And so you may need to have your SOC triaging a ton of alerts initially, but make sure that you're going through there you're like, okay, like why is this agent all of a sudden asking questions in a more human way, right? Has somebody like changed the property? They poisoned the data for this thing.
Host: Yeah, no, you're right. Like what I'm hearing is you like regardless of a genetic AI or LLMs, you still need to do the basics right in a way, right? That the identity should not have overprivileged privileges. Maybe you do not have permanent access as you gave that example, right? Nobody should have root access to all the comps. It's not needed anymore. At least there is enough awareness. So that organizations don't do that anymore. Things like that. Like you have to have the basics right. On top of that, you look at what layers of AI systems you're interacting with, and then you maybe do threat modeling on top of them and you secure them.
One last question on the human risk management that we spoke about. What KPIs do you recommend organizations to track when it comes to human risk management?
James Cash: Yeah, so I'd say for AI specific ones, I would look at things like usage, right? If you're looking at AI systems, if you're seeing a massive spike or sometimes an impossible spike in usage of AI systems for any one user, that could very easily indicate that you've got multiple users, right? You could have somebody that's working a lot and they're just relying heavily on that system. But maybe if the user's relying heavily on that system, maybe there's a way to automate some of that.
So when you see really high AI system usage, it's really important to understand what that is and why that's happening. If you see an individual, right, somebody who should be a human entity using an AI system for, you know, 20 hours a day, that's probably not the user, right? That's probably some other process using it. So tracking that also where you can, again, trying to get a handle on shadow IT.
If you're using a CASB, if you're, you know, you're monitoring users endpoints, look for, I mean, there aren't that many AI tools. There are lots of them. And there are more more every day. There's not an impossible amount. Where you can, start searching for tools. Search for unauthorized tooling, and you can see, hey, users are going to x number of tools a day. They're using these many types of queries. And then the rest of it is really folding into, for the specific for human issues, human to human, insider threat issues.
Make sure that you are doing those two things. And then the rest of it is really just your normal insider threat monitoring, right? The access, the types of data they're trying to access. All of these things, which are again, like you said, they're foundational. They're what we've always had to do. I think businesses understand these much better now, right? They understand why these are needed, right? And then just rely on those, Just because it's an AI system, it's still a system. It's still something they're accessing. They still shouldn't be trying to access data they shouldn't have access to. They should still be using MFATO log into things.
Host: Yeah, I mean, you may not have like a perfect way to detect and remediate everything. But if you have some of these, if you can analyze some of these patterns, as you gave an example, right, somebody accessing a system 20 hours a day, that's not human in a way, right anymore. Or there is something going on, something fishy going on. So if you can look at some of these patterns and take action and remediate and have the resolution in built in so that it doesn't happen in future, that's a very good start when it comes to working with AI systems and working with humans, like human risk management as well.
James Cash: Absolutely. And as these things change, right, like just like we have new indicators of compromise for normal processes, you're going to see more, right? You're going to say, hey, this type of behavior is indicative of this type of threat action. Well, now, if you're pulling all that data in already, it makes it much easier to go through and build out an IOC and then look for that, right? Then you can use your time machine and look back in time to say, hey, this is a new threat. Has this been used in the past three months, six months? You can keep doing that and keep ahead of it.
There's a really good framework, the MITRE Atlas framework, which is LLM focused, but just like MITRE has the attack and defend framework, the MITRE Atlas framework is specifically for AI tools. And that gives you an idea of all of the different types of attack vectors, kind of, right? It's not all of them, obviously, and a lot of these don't have real-world use cases, but it gives you a starting place that you can use to build out from and build out these additional IOCs.

James Cash: Yeah, probably too many book recommendations to give, I think one is something I didn't mention, something I do every morning is I try to listen to cybersecurity news as much as possible. think podcasts are a great way to do that. SANS has their daily Stormcast, which is just a really short update of, these are the big issues.
So that's a great way to make sure that one, if you see some vendor that's been affected that's part of your organization, you can handle that but also so that you're not blindsided. If you go into work and somebody's like, oh, I heard about this massive data breach. I don't know what you're talking about. That's a good way to start your morning off. And this job can be tough.
Sometimes it's good to get in the mindset to hear people talking about cybersecurity, which is great. I'd say the one other thing I have is for leaders, University is the local university here, has a lot of really good leadership programs for cybersecurity, there's some AI tailored ones.
I think that, but really any kind of formal training around security is really great. any local conferences are always incredible. They're not necessarily the best for learning, but to stay energized, to stay motivated for a lot of this, I think those are really.
